The most consequential organizational questions rarely sit neatly in a talent, strategy or organization box. Where are we going? What will it take to get there? Do we have the leadership capacity we need? Are the right people in the right roles? And is the organization set up to enable them, or getting in their way?

We help leadership teams answer these questions together. We get inside the business to understand and, where needed, clarify the strategy and what it demands. We bring a clear-eyed view of the talent and leadership in place, the capacity required for what comes next, and the organization, operating model and culture needed to support it.

We combine the science of rigorous assessment with the judgment of experienced operators. And we bring the candor to surface what others may leave unsaid, because the decisions that matter most require an honest view of both the business and the people who will carry it.

Talent & Organization Advisory

Our approach

We look at the business through I, We and It simultaneously: the capacity of individual leaders, the dynamics of the collective, and the business imperative they are there to serve. Holding all three in view allows us to see connections that are easily missed when strategy, talent and organization are addressed separately.

We start with the business. What are you trying to achieve? What choices and capabilities does that require? Where is there clarity, and where is there ambiguity or misalignment? From there, we examine whether the leadership, talent and organization are equipped for what the business now demands.

Assessment is an important tool, but never the end in itself. We use validated instruments, structured interviews and experienced judgment to understand not only what someone has done, but what they have the capacity to take on next. We look at what leaders can see, hold and do as complexity increases, and interpret that in the context of the role, the team, the culture and the direction of the business.

Then we turn insight into action. That may mean different leadership choices, succession and development moves, clearer roles and accountabilities, a redesigned organization or operating model, or greater alignment around purpose, culture and strategic priorities. For individual development, we translate insight into MicroMoments: small, observable behaviors embedded in the real work where change takes hold.

The aim is not simply a better talent process or a cleaner organization chart. It is coherence between the business you are building, the people leading it and the organization around them, so all three can evolve together.

Private Equity

Aligning strategy, leadership and organization for the next stage of growth

A leading private equity firm had reached an inflection point. Its ambition was clear: scale the firm while protecting what made it distinctive. But growth raised deeper questions about its future: what kind of firm it wanted to become, whether its leadership was ready to carry that ambition, how the organization needed to evolve, and what would unite people as the business grew. We worked alongside the leadership team across these questions rather than treating them as separate workstreams. Through executive offsites, quarterly business reviews, leadership and team insight, and individual advisory, we helped the firm sharpen its strategic priorities, create a shared purpose and distinctive edge, and translate the growth ambition into the leadership and organizational capabilities required to deliver it. We surfaced tensions and development needs at the top and worked with individual leaders to expand their capacity for the roles the firm was growing into. The result was more than a talent assessment or leadership program. The firm emerged with greater clarity about the business it was building, a leadership team more aligned around how to build it, and a stronger understanding of the individual and collective capacity required for the next stage of growth.

Professional Services

From individual partner strength to collective market impact

A global advisory firm had highly capable senior partners with deep expertise and strong individual client relationships. The opportunity was to turn that individual strength into greater collective impact: a leadership team that could bring the best of the firm to clients, create opportunities across traditional boundaries, and build a stronger presence in the market. We began with the I, helping partners understand their individual strengths, patterns and impact through Hogan, Leadership Circle Profile and stakeholder insight. But the assessment was a starting point, not the intervention. Through sustained team coaching, we moved into the WE: helping partners understand one another more deeply, surface the dynamics getting in the way of collaboration, challenge each other more openly, and shift from protecting individual relationships and areas of expertise to thinking and acting as one leadership team. We worked with the real business opportunities in front of them, not around them. Partners explored where their different strengths could be combined, where greater trust and candor were needed, and how they could show up together with clients and in the market in ways none of them could achieve alone. The journey was from individual excellence to collective scale. By expanding the capacity of each partner and regenerating how they worked together, the team became better able to connect expertise, relationships and opportunities across the firm, strengthening both the partnership and its ability to expand its market presence.

Team Coaching

We help your leadership team keep performing and develop learning agility as roles, people and priorities keep shifting. We support teams to absorb new members without losing pace, honestly surface conflict and rebuild trust, and develop the mechanisms to sustain performance.

At TruHumanitas, we see teams come together piece by piece, as people join at different times, from different places, with different ideas of what the team is even for. What you end up with is a group of genuinely capable leaders who together become less than the sum of their talents.

The shift we most often support is how we support teams to shift from a foundation of individual excellence to collective scale. We accompany teams through this shift, and through the work of recovering when trust, conflict or other team dynamics have gotten in the way.

Our clients come to us to develop this capability of team regeneration. A few of the most common team needs we address are:

Team Coaching

Our approach

We go straight at what teams usually avoid. That might be things like unspoken conflict, hard dynamics, and blurred accountability. That work asks for two things at once: enough safety that people will speak, and enough honesty that speaking is worth it. Most teams have one of the two, but we build to create a space for both, and we design deliberately for the uncomfortable conversation that needs to be had.

We also, quite deliberately, avoid a “forming and storming” team-building approach in how we work. Instead of stages and models, we work to rebuild trust, realign the team around what actually matters, and restore its ability to challenge each other well, which we believe is the capability that most senior teams lose first. We read the team through our I-We-It lens, conducting team diagnostics to see where individual leadership, collective dynamics and the business imperative are pulling together or apart.

We don’t often work in a one-session intervention. Our engagements typically combine structured offsites, -leadership coaching and assessment, sustained over three, six or twelve months depending on what the team actually needs.

Technology

Building a high-performance leadership team

A senior leadership team was operating in silos, with unresolved conflict and complex dynamics. Through a sustained combination of offsites and remote support, we helped them reduce silos, work through the conflict and complexity, build trust, and embrace a “First Team” mindset. Over time the change supported greater autonomy, more active listening, more discipline and intentionality in how the team interacted, and a stronger ability to align on decisions with far less reliance on the leader. The team now performs at a much higher level.

Technology

Creating the trust to have the real business conversation

A senior team needed to bond and build genuine trust before it could have the honest business conversations that growth and a change in its operating model demanded. What they valued was a partner senior enough to be credible and present enough to draw people out. By creating trust in a leadership team offsite bringing together the team for the first time, we helped the team bond to the point where they could finally have the business conversation required. In just 3 months, we saw that strategic alignment and teaming increased by 50% in the team diagnostic.

Professional Services

Aligning a senior team around shared priorities

A senior leadership group needed sharper alignment and more productive challenge among highly capable partners and sellers. Even more challenging was the need to support a co-leadership model, with the departure of a very tenured member of the team. Working through facilitated sessions and our I-We-It team diagnostic, we surfaced the tensions the group had been working around and helped it sharpen how decisions were made and where accountability sat. The team said this was one of the most important investments they could have made to accelerate the team’s execution.

Leadership Development

We grow leaders for what's next, not just what's important now. We build the judgment to lead through complexity, the self-awareness to keep learning, and the capacity and agility to hold more and adapt faster than they could before.

In our decades of experience, we have discovered that development that lasts requires a change in the lens people lead through, not just what they do. Skills can be taught in a quarter but the judgment, mindset and capacity to lead through complexity are built over time, and only when a person is both genuinely stretched and genuinely supported. Moreover, this capacity and human skillset continues to be only more important when leading in an AI world.

We design coaching and leadership development around your business objectives and your leaders, for a solution that’s fully bespoke. We design and deliver it as business leaders rather than trainers. We ourselves have made these decisions, carried this weight, and gotten some of it wrong.

Our approach

We work on two things above all: self-awareness, and the ability to learn from experience, so that leaders keep growing long after we have gone. But we hold no illusion that development happens in a vacuum. Growth only holds when the system around the leader allows it. And where it doesn’t, we say so. We focus on regenerating what needs new life, rather than coaching someone to succeed inside a structure designed to defeat them.

Our development work is built on developing Leadership Coherence, the alignment of mind, heart and gut. Mind is the capacity to think, heart is our capacity to connect, and will is our capacity to act. You feel the presence of coherent leaders when they are in the room and when they are able to hold the three together. Most of us, under pressure, lose at least one.

Developing a leadership team through first-team work

A leadership team needed development that was genuinely relevant to the business, culture and outcomes it was pursuing, and a partner who wouldn’t deliver a generic program. We took the time to understand the business and its culture quickly, then designed and facilitated leadership offsites and first-team development that created space for open, constructive dialogue while challenging perspectives where it mattered. What set the work apart for our client was the balance of thoughtful challenge with genuine collaboration. Leaders left with stronger relationships, clearer alignment around values and strategic priorities, and concrete actions that translated into lasting impact.

Private Equity

Changing mindsets to carry a growth transition

A firm in the middle of an ambitious growth initiative faced the hardest part of any transition: not changing what leaders do, but changing mindset. We got inside the organization, came to understand it, and gave people the perspective that only an outside partner can, guiding leaders one to one without becoming the taskmaster, with development tied directly to the growth agenda. Over the course of a year the mindsets shifted, and with them the trajectory of the change further than leadership had thought possible twelve months earlier.
